SEbySD

From an urgent need to a measurable Solution Engineering function.

Your Solution Engineering function probably grew deal by deal: an AE, a developer or a project manager took on demos because someone had to. Then, as demand grew, one or two SEs were hired in a hurry.

The people are there, and often they are great. What is missing is the professional system around them.

SEbySD installs that system: organisation, CRM integration and impact measurement, so that Solution Engineering becomes a function your CRO can run and your board can read.

The problem

The SE function was never designed. It just appeared.

In many technical B2B companies, nobody intentionally set out to build a Solution Engineering function. Someone started doing demos because someone had to. Then the first SE was hired when enterprise deals demanded it, followed by a second. Eventually, a team emerged.

Today, the team is busy. But the function is often invisible in the CRM, priorities are driven by whoever pushes hardest, security questionnaires are recreated from scratch, and when leadership asks "What is SE actually delivering?", there is no clear answer.

Meanwhile, the technical complexity of every deal keeps increasing.

An unstructured SE function eventually becomes a bottleneck to growth. A measured one earns the investment it deserves.

Your SE team does not need more pressure. It needs a system.

When it is time

Five signs it is time

  1. SE is invisible in the CRM.You cannot see which deals involved SE or measure how SE influenced the outcome.
  2. Engagement goes to whoever pushes hardest. No clear qualification criteria, no prioritization, and too many demos or POCs without defined exit criteria.
  3. RFPs and security questionnaires start from scratch. No answer library, no reusable content, and turnaround times increase with every deal.
  4. Your first SE leader was appointed without a clear mandate. No RACI, no KPIs, and no clear ownership across Sales, Product, and Customer Success.
  5. Something just changed.A new CRO. A move upmarket. A new CRM. A new country. A new funding round. And suddenly, the board wants numbers.

If any of these sound familiar, the SE Maturity Diagnostic will tell you where you stand and what to fix first.

What we install

Organisation, Integration, Measurement

We do not deliver theory. We install, with your team, the three things an SE function born of urgency is missing.

Organisation

Written mandate, RACI with Sales, Product and Customer Success, engagement criteria, SE:AE capacity model, job description and hiring plan for the next SE.

Integration

SE inside the CRM: stages, fields, deal attribution. A Product Gap Tracker that Product actually honours. Clean handoff to Onboarding and Customer Success.

Measurement

Win rate with and without SE, POC conversion, cycle time, demo qualification, RFP hit rate. Dashboards and QBR cadence for the CRO and the board.

Plus the playbooks that make it run day to day: discovery, demo, POC, RFP and security, handoff. Calibrated to your team.

The SE maturity model

Where does your SE function stand?

The Diagnostic places your function on five levels. Each level has recognisable symptoms and a path to the next.

Level 1

Born of urgency

Someone does the demos. No mandate, no CRM, no measurement. SE is a person, not a function.

Level 2

Established

One or more SEs hired. Engagement on demand. Playbooks live in people's heads.

Level 3

Organised

Mandate, RACI and engagement criteria written down. Shared playbooks. SE has a place in the organisation.

Level 4

Integrated

SE lives in the CRM. Active Product Gap Tracker. Formal handoff to Customer Success.

Level 5

Measured

Win rate with and without SE, POC conversion and cycle time tracked continuously. The CRO runs the function with numbers and the board understands it.

In many technical B2B companies, the SE function sits at level 1 or 2. The Professionalization Program takes it to level 4 or 5 in three to four months.

Method

How we work

01

Diagnose

Two to three weeks to understand how the function came about, what it produces and what it lacks. You leave with a score, a roadmap and numbers, whether or not you continue with us.

02

Install

Three to four months with your team, not beside it. Every month has exit criteria. Every deliverable is used before it counts as done.

03

Hand over

The system is handed to your SE lead as we go, not at the end. On the last day, the function runs without us. If you wish, we stay on part-time.

We sell the way we teach you to sell: a real discovery call before any proposal.

Why SEbySD

Built by an operator, not a theorist

SEbySD is a solo practice founded by Rodrigue Simi Djomo. Fifteen years of Solution Engineering in regulated environments, at every level of the craft: Expert Solution Engineer, Team Lead, then Head of Solution Engineering & Onboarding leading a team of ten at a European digital identity and KYC provider. Then an SE function rebuilt from scratch at a global identity verification platform, closing USD 1.4M in enterprise contracts in three months.

What SEbySD installs is what Rod has built and run, twice, calibrated each time to the team in front of him. Not what he has read.

Based in Paris. Engagements in France, across Europe and remotely, in French and English.

Questions

What you may be wondering

Do we need an SE already to work with SEbySD?

No. If someone does the demos and carries the technical questions today, even without the title, the function exists. That is level 1 of the maturity model, and it is where the Diagnostic is most useful.

Does this replace hiring an SE or a Head of SE?

No. It makes sure the next hire is the right one, in the right place, with the right job description, landing in a function that is already organised. The Program includes the job description and hiring plan.

Can our SE lead do this alone?

Often, yes, given the time. Designing a function while running it is a common failure mode. The Program is done with the SE lead, and the SE lead inherits it.

You come from digital identity. Does this work for another product?

What we install does not depend on the product: mandate, engagement, CRM integration, measurement. What does depend on it, demo content, your team already owns.

Let us talk about what is stalling your deals.

Thirty minutes is enough to know whether it is the right fit. If it is not the right time, we will say so.
